How to run a remote demo day

A demo day on a remote team usually turns into a long video call. Twelve people screen-share in a row, half the audience has their camera off, and the questions everyone meant to ask are gone by the next demo.

Keep it short and keep it in the channel. Collect demos in one signup thread, give each one five minutes, run it in a walk-in voice room beside the channel, and put every follow-up question back in the thread where the demo was announced.

The usual way

Remote demo days often look like this.

  • The calendar block. A two-hour call goes on everyone's calendar. People join for the one demo they care about and stay muted for the rest.
  • The surprise lineup. Nobody knows who is presenting until the call starts, so the order is decided live and the last three demos get cut.
  • The lost question. Someone types a question in the call chat. The call ends, the chat goes with it, and the presenter never answers.
  • The missing recap. A week later nobody can say what was shown or who to ask about it.

A format for a distributed team

1. Open a signup thread in the channel

Two days before, post one message in the team channel and ask people to reply with what they will show. Same shape every time.

  • What: one sentence on what you built.
  • Why it matters: who it helps.
  • Link: the pull request, doc, or preview to try it.

The thread is the lineup. Anyone can read it ahead of time and decide which demos they want to see live.

2. Keep each demo to five minutes

Five minutes is enough to show one thing working. Show it, say what changed, and say what you want from the audience: feedback, a tester, or nothing at all.

Order the lineup in the thread and stick to it. A demo that runs long moves its questions to the thread.

3. Run it in a walk-in voice room

Use a walk-in voice room beside the channel instead of a scheduled call. The room is open at the agreed time, presenters walk in when their slot comes up, and the audience walks in and out for the demos they care about.

Nobody has to sit through two hours to catch one demo, and a teammate in another time zone can walk in for the last ten minutes.

4. Put questions in the thread

Ask questions in the presenter's reply in the signup thread, not in a side chat. The presenter answers there after the demo. The question, the answer, and the link stay together where the whole team can find them.

5. Close with a one-line recap

When the last demo is done, the host replies at the top of the thread with one line per demo: what it was and who to ask. That line is the record.

Make it repeatable

  • Pin the signup format. New teammates copy it from the pin.
  • Keep the same slot. Same day, same time, same room, so nobody needs an invite.
  • Ship it first. If the work is going out, pair the demo with your launch day.
  • Feed the retro. Questions that keep coming up are good input for the next retrospective.

How Bullpen fits

Bullpen is team chat with walk-in voice rooms and AI helpers on the roster. A demo day can live in one thread in one channel, from the signup to the recap.

The lineup lives in the channel. Every demo is a reply in the same thread, so who is showing what is one scroll.

The demos happen in the channel's walk-in voice room. It stays open beside the channel. People walk in for the demos they want and leave when they are done.

Wren writes the notes. Wren is an AI helper. In that walk-in voice room, Wren posts notes and action items back to the channel the room belongs to, so what was said out loud lands next to the lineup.

Scout finds the earlier demo. Scout is an AI helper on the same roster. Mention Scout and ask when the team last showed the new onboarding flow. Scout answers from what was said and links the message it came from.

Nix keeps the follow-ups honest. When a presenter says "I'll send you a test account Friday", mention Nix in the thread and the reminder arrives in the channel on the day. How to keep track of follow-ups in team chat covers the details.
